The Fatal Flaw in How RACI Is Commonly Used
RACI stands for:
- Responsible–who does the work
- Accountable–who owns the outcome
- Consulted–who provides input
- Informed–who is kept in the loop
On paper, that looks fine.
In practice, teams almost always start with tasks and roles, not ownership. They ask:
- “Who’s working on this?”
- “Which team is involved?”
- “Who needs to be consulted?”
Accountability gets added later, often as an afterthought—or worse, shared.
That’s how you end up with:
- Multiple people “kind of” accountable
- Decisions that drift
- Priorities that stall
- And lots of activity with very little progress
Execution doesn’t fail because people don’t care.
It fails because no one is truly on the hook.
Why Accountability Must Come First
Accountability answers one brutal, clarifying question:
“Who owns the result, even if everything goes wrong?”
Not:
- Who’s busiest
- Who’s most senior
- Who’s in the meeting
But who:
- Makes the final call
- Breaks deadlocks
- Absorbs the consequences
- Ensures the outcome is delivered
There must be one—and only one—accountable person.
When accountability is clear:
- Decisions speed up
- Trade-offs become explicit
- Meetings get shorter
- Excuses disappear
When it isn’t, execution turns into theatre.
ARCI: A Better Mental Model for Real Execution
Reordering the framework forces better thinking.
ARCI means you decide in this order:
- Accountable–Who owns the outcome? (Start here. Always.)
- Responsible–Who will do the work to support them?
- Consulted–Who provides input before decisions are made?
- Informed–Who needs visibility after decisions are made?
This sequence mirrors how high-performing teams actually operate.
Ownership first.
Then effort.
Then advice.
Then communication.
- “We all are”
- “The team”
- “That function”
You don’t have accountability.
You have collective ambiguity.
And ambiguity is execution poison.

RACI isn’t wrong.

Then build everything else around it.
